Data/BI Consultant - Project Review and Lessons Learned
My role and scope
I defined the project review approach and handled the data analysis, from selecting sources to preparing findings and recommendations for the project director.
Context
The review covered a regional headquarters project combining construction work with the commissioning of operational facilities. The project plan involved bringing together 500 employees and coordinating 18 work packages while maintaining service continuity. The review was intended to explain financial variances and coordination difficulties, and identify lessons for future projects.
Planning the project review
- Developed the review action plan and schedule, including progress meetings and expected deliverables.
- Organized document-source selection and defined the research questions from the project context.
- Planned qualitative data collection: lessons-learned workshops, a Purchasing interview and the business teams to involve for each work package.
Data consolidation
- Extracted data from work records and budget files across 273 sources.
- Cleaned data in Python, harmonized fields and prepared joins.
- Checked for missing data and inconsistencies between sources before analysis.
Analysis and reporting
- Developed the “Rejouer le match” Power BI dashboard to explore expenditure and compare financial trends.
- Defined an approach combining quantitative data and qualitative feedback, covering costs and contracts, dependencies between work packages, and construction and operational milestones.
- Analyzed budget variances, produced visualizations and documented findings and recommendations for the project review.
Project review deliverables
- Data from 273 sources consolidated for budget analysis.
- Review action plan and quantitative and qualitative data collection program.
- Power BI dashboard, variance findings and recommendations for the project director.
